What Drives Fix & Flip Margins (and How to Protect Yours)
A flip's margin isn't decided at closing when you sell — it's shaped by five decisions made throughout the deal, several of them before renovation even starts. Here's what actually moves the number, and where experienced investors spend their attention to protect it.
The margin formula
Every flip's margin comes down to the same equation, regardless of property type or market:
Five levers sit inside that equation. Get all five right and a thin-looking deal on paper often performs fine. Get even one badly wrong and a deal that looked comfortable on paper can land at breakeven or worse.
What actually moves your margin.
1. Purchase price discipline
Margin is won or lost the day you make an offer, before a single dollar of rehab is spent. The most reliable way to keep the number honest is to work backward from a maximum allowable offer: start with a conservative after-repair value, subtract your full rehab budget, subtract your target margin, and subtract a buffer for the unknowns — what's left is the most you can pay. Investors who instead work forward from the seller's asking price toward a number that "feels workable" are the ones who discover the deal was never profitable until they're already under contract.
2. Rehab budget accuracy
A rehab budget built from a five-minute walkthrough and a gut feeling is a guess, not a budget — and every dollar it's wrong by comes directly out of margin. The fix isn't heroic precision on every line item; it's a real scope of work with contractor bids before you're locked into a purchase price, and a contingency line (5–10% of the rehab budget is a common range) that's actually treated as reserved money, not a target to hit. Scope changes are normal on almost every project — the margin damage comes from scope changes nobody priced in advance.
3. Holding costs
Every month a property sits — under renovation or on the market — it accrues interest, insurance, property tax, and utilities whether or not any work is happening that month. On a project with thin margin to begin with, two extra months of holding costs from a permitting delay or a slow sale can erase the profit entirely. Holding costs are also the most controllable lever on this list: a realistic timeline built with contingency, a lender with a fast draw turnaround, and a marketing plan that starts before construction finishes all compress the number of months you're paying to hold.
4. Selling costs
Agent commissions, closing costs, and any concessions negotiated with a buyer all come off the top of the sale price before anything reaches your margin — and they're often underestimated in an initial deal analysis because they don't feel real until the closing statement arrives. Build selling costs into your margin math from the day you underwrite the deal, not as an afterthought once you have a buyer.
5. Timeline
Every lever above compounds with time. A slow permit pull extends holding costs. A stretched-out rehab pushes the listing into a slower season. A property that sits on the market longer than expected often means a price reduction. Speed isn't just about turning capital over faster for the next deal — every week shaved off the timeline is margin protected on the current one, which is exactly why draw turnaround time and closing speed are underwriting questions worth asking a lender before you're mid-project and it's too late to change.
How financing choices fit in
Financing touches three of the five levers directly. A lender that finances a larger share of the rehab budget reduces the cash you need to carry the project, freeing it up for the next deal. A faster close means fewer weeks of holding costs before renovation even starts. And a loan with no prepayment penalty means the moment your buyer closes, you keep what you've earned instead of paying to exit early.
Worth underwriting your lender the same way you underwrite the deal: ask about draw turnaround time before you're mid-renovation and it matters, not after.
